Step 1: The 20-Minute Brain Dump
Grab a fresh notebook page, Google Doc, or your favorite app and write down EVERYTHING that’s still hanging over your head. No filtering.
- Roll over expense reports
- Update the CRM
- Chase down that signed contract from Legal
- Schedule the team off-site
- Send holiday cards
- Reconcile Amex
- Clean out the shared drive (ugh)
If it’s taking up mental space, it goes on the list.
Step 2: Ruthless Color-Coding (This is where the magic happens)
Go through the list and mark each item:
🔴 Red = Only I can do this (be honest—these are usually <20% of the list)
🟡 Yellow = Someone else could do this with guidance
🟢 Green = Literally any competent human could knock this out Most admins I work with are shocked to discover 60-80% of their list is yellow or green. That’s weeks of your life you’re hoarding for no reason.
Step 3: Delegate Like a CEO (Because You Basically Are One)
Today—yes, TODAY—hand off every single yellow and green item.
Pro tips that make delegation actually work: Be painfully specific (“Please reconcile November Amex by Dec 20 and send me the PDF”)
Attach the deadline AND a check-in date (“I’ll need an update by Dec 17 if anything looks off”)
Give them the “why” when it helps (“Getting this done early means Accounting closes books on time and we all get our bonuses”)
